We just finished a D7 → D10 migration for a federal agency: 40k nodes, 120k files, 14 languages. What I'd do differently:

  1. Migrate files first, separately, with --continue-on-failure
  2. Write process plugins, not hook_migrate_prepare_row spaghetti
  3. Run migrations nightly against prod data from week one
  4. Build a content diff report early, so editors can sign off section by section
drush migrate:import --group=agency_content --update --feedback=500

Point 3 is so underrated. We found 80% of our edge cases in the first two weeks of nightly runs.

How did you handle the language fallback? Our D7 site used entity_translation and i18n in different sections 😬

Would you be up for a GDDN webinar on this? I'd bring my whole team.
